At the recent Google Cloud Startup Summit, leaders from One AI and MongoDB weighed in on various decisions startups face when choosing a development platform to integrate AI into their products. (You can watch the full conversation here.) They shared key insights into the challenges startups face when applying AI technology to real-world business and product use cases. 

In this blog, we’ll explore why One AI – a platform that empowers businesses to deploy tailored AI solutions – relies on MongoDB on Google Cloud for performance, scale, functionality, and TCO. We will also cover the things that startups should keep in mind when building their generative AI stack.

Fine-tuning generative AI for startups

First, let’s start with a little background. 

AI-based capabilities have been around for decades now, but generative AI is distinct. It’s a more mature version of AI, powered by models pre-trained on very large datasets composed of massive quantities of images, text, and data. These models are known as foundation models, and they include large language models (LLMs), text-to-image models, multimodal models, and more. Foundation models let intelligent applications  generate new images, text, and data based on queries or prompts. This in turn allows companies to deploy those capabilities in their products and services faster since they don’t have to retrain the whole AI from scratch. 

Over the course of their diverse startup careers, Amit Ben, CEO at One AI and his team have built AI-based capabilities from the ground up for various products in various fields.

At Cart.com, we’re currently targeting an underserved market. Our ideal customer is beyond demonstrating product-market-fit and is now at an inflection point seeking a growth opportunity. Typically, those companies are generating between $1M and $100M in annual revenue. We’ve seen an enthusiastic response from brands and retailers as well as investors, with backing from investors in just over a year totaling $143 million in three funding rounds.

Built on Google Cloud

A wide range of Google Cloud solutions provide the foundation for our platform. For instance, Cloud Pub/Sub keeps our services communicating with one another. We rely on fully managed relational databases, like Cloud SQL and Cloud Spanner, to securely handle the huge volume of brand and shopper data generated every day.

Cloud Run allowed us to develop inside of containers before our Kubernetes infrastructure was ready to go. Now, we are taking advantage of all the capabilities in Google Kubernetes Engine. BigQuery integrates with all Google Cloud solutions and offers true data streaming natively out of the box, along with Dataflow for advanced analytics. We also use Container Registry to store and manage our Docker container images. Right now, we’re testing Cloud Composer to evaluate using it for data workflow orchestration instead of Apache Airflow.

The openness of the Google Cloud environment is further enabled by Anthos, which we may deploy soon to perform data integrations quickly as we acquire more companies over the next year. For example, if we acquire a company using Azure, we can easily align it with our Google Cloud ecosystem.

Enabling ecommerce 2.0

Recently, our team has been experimenting with Google Cloud Vertex AI and the fully managed services of AI deployment and ML operations. The capabilities would save us substantial time in the management of the ML lifecycle which allows us to focus more on developing proprietary AI that will transform commerce at scale.

Because Google Cloud is so far ahead in data science, our teams benefit from deep Google Cloud expertise as we look to provide brands with unmatched insights into customers to improve services and revenue. We’re also planning to test Recommendations AI among other tools to deploy customer product recommendations and personalization as turnkey productized offerings. Moving forward, we will likely use Bigtable to aid in serving machine learning to hundreds of thousands of brands due to its low latency and scalability.

We know that our work with Google Cloud for Startups and use of Google Cloud solutions for best-in-class data management, analytics, ML, and AI will enable us to offer even more transformative services to brands.

We also see the opportunity to use our platform and customer insights to break down barriers between brands, enabling retailers to share information and work better together when it’s in their best interests. About three years ago, JCB, one of the biggest Japanese payment companies, launched a project to develop new high-value services with agility. We set up a policy of starting small from scratch without using the existing system, which we call the concept of “Dejima”, where we focused on improving various aspects such as team structure, risk management, and application and platform development process.

Until now, large Japanese enterprises have built decision-making systems focused on eliminating unnecessary business processes and efficiently increasing quarterly profits. As a result, we are seeing more organizational structures that make it difficult to take on new challenges or experiments with trial and error. We wanted to breathe a new life into this situation, and that is how the concept of Dejima came up. In the Edo period, Japan closed its national border to other countries under its national isolation policy. At the time, Dejima was the only area where special rules were applied and allowed people from different cultures to come and go, and trade. This special rule generated the culture of inclusion and led to Dejima’s prosperity. Like Dejima, we believe that creating an organization that is independent from other business practices can be effective in enabling digital transformation for the organization. 

We have been able to make this transformation with the direct help of the Google Cloud and its products such as Google Kubernetes Engine (GKE), Cloud Spanner and Anthos Service Mesh, applying domain-driven design and microservice architecture. We named this the “JCB Digital Enablement Platform (JDEP),” which now hosts multiple business critical production services.

A key benefit of GKE is that the team can easily add resources and release them when they are finished, allowing them to be flexible to accommodate busy periods and off-seasons. Meanwhile, Anthos Service Mesh helps us manage complex environments easily. With containerization and managed services, we are prepared for the future for when more services go into production, as it would be easy to maintain and provide version upgrade support. At the same time, Cloud Spanner ensures that we maintain a 99.99% availability at all times.

Our initial motivation for introducing SRE practices was to break proverbial walls between business, development and operations, which was a success. Now we are focused on ensuring its reliability and maintaining customer satisfaction with our SRE practices.

To ensure the success of SRE practices that we implemented, there were a few categories we needed to address, from defining the organizational culture and practices to ensuring the policies attached to the new models created were practical enough to be implemented on the ground level. This is so that the Dejima concept remains sustainable for the long run.  

Instilling a culture of measurement 

Here, “appropriate” reliability is the key. According to the conventional way of thinking at JCB, “service failure must not occur” and “SLA should be maintained as high as possible.” We started by discussing what was the “appropriate reliability” that our customers really needed, but it was not as easy as we thought because the level of reliability for user satisfaction differed from application to application. 

Eventually, the business, development and operations teams formulated specific SLIs and SLOs together, something we would never have been able to do if we discussed separately. This is because the business is required to compromise on lower service levels, since our reliability standard used to be too high. The collaboration of development and operations teams is necessary to understand how our system works upon our users’ interactions.

After Google Cloud helped us run a series of workshops where all teams participated, we saw change within the organization. The business team started evangelizing SRE to other members in the business department, and the development and operations teams started collaborating autonomously. We felt like we were working at Google speed, accomplishing so much in a short amount of time. 

Understanding SRE as an entire company is necessary to progress. We are now working on creating internal training materials to spread the SRE concept throughout the company.

Eliminating ambiguity

With the cooperation of Google Cloud, we have created a Team Charter that defines the team’s mission, values and engagement models. We also created policy documents that include Incident Response Policy, Postmortem Policy, On-call Policy, Toil Policy and Error Budget Policy, to eliminate ambiguity in day-to-day operations.

For example, when an incident occurs, we can identify exactly the level of importance, the roles that are assigned to each person, and in what order they need to follow. When to do a postmortem, who owns it? What to do if the error budget is exhausted? How do other teams reach out to SRE when they have problems? The written policy documents will dramatically improve efficiency and motivate teams to adopt a culture of learning from failures.

The format for such policies are written in Google’s SRE book, but when we adopt it, it needs to take into account the circumstances specific to our company. Simply copying an existing policy won’t work, which is why it’s important to formulate a policy that fits the situation each team is in.

Reformalizing teams

Based on these policies, JCB’s SRE team has two sub-teams. One is called Sheriff which works as the platform SRE, and provides infrastructure services for the application team. The other is called the Diplomat which works as the embedded SRE, and participates in the application team to lead productionisation. There is also a team called Architecture that is separate from the SRE teams whose role is to consult SRE on system design and review architecture.

The SRE team was a single role when it was first launched, but now has two sub-teams. This is because as the number of application teams increases, the number of support tasks for the teams also increases, which can result in a shortage of resources to work on overall improvement. Securing people who are not interrupted from day-to-day support tasks and focusing on the main task improves efficiency.

Whereas both sub-teams share the on-call duty, some engineers are not allowed to do it by contract as they are not allowed to get paged. For those who cannot participate in on-call duties, we created what’s called a Toil Shift, which allows them to focus on resolving tickets in our backlogs instead.

This works well so far, but we will keep evolving as our business grows.

Headless Ecommerce

In the last couple of years there has been a shift in the way retailers approach ecommerce: where in the past development efforts were prioritized around building a solid foundation for backend transactions and operations now it is clear that companies in this space are focusing on differentiating themselves by creating unique shopping experiences that increase engagement and reduce friction. 

But how can development teams spend the necessary time designing and writing code for this kind of interactions while also having to seamlessly maintain ecommerce vital components like online catalogs, shopping carts and checkout payment processes? Enter headless commerce.  

Headless commerce (HC) helps companies of all sizes to innovate, develop and launch in less time and using fewer resources by decoupling backend and frontend. Headless solution providers empower online retailers by offering a balance between flexibility and optimization through pre-built api-accessible modules and components that can be easily plugged into their frontend architecture. This translates into rapid development while keeping desired levels of security, compliance, integration and responsiveness. 

This composable approach enables dev teams not only to create new features but also connect other ecommerce components with less effort which is critical when responding to business trends. But above all, the main benefit retailers receive from HC, is owning and controlling the frontend for an engaging customer journey as well as quickly launching new experiences.  

Google Cloud + commercetools

commercetools, a leader in the headless commerce space, has partnered with Google Cloud to make their cloud-native SaaS platform available in the Google Cloud Marketplace. With a flexible API system (REST API and GraphQL), commercetools’ architecture has been designed to meet the needs of demanding omnichannel ecommerce projects while offering real flexibility to modify or extend its features. It supports a variety of storefront providers like Vue Storefront, offers a large set of integrations and supports microservice-based architectures. All this while providing access to multiple programming languages (PHP, JS, Java) via its SDK tools

Google Cloud’s scalability, AI/ML components, API management capabilities and CI/CD tools are a perfect fit to build frontend shopping experiences that easily integrate with the commercetools stack. Architecture Overview

As mentioned previously, headless commerce is increasingly preferred by retailers who want to own and control the ‘front-end’ for providing and enabling an engaging and differentiated user and shopping experiences. 

The approach involves a loosely coupled architecture that separates ‘front end’ from the ‘back end’ of a digital commerce application. The front end is typically built and managed by the retailer. They want to leverage an independent software vendor (ISV) offered, ready-to-use ‘back-end’ commerce building blocks for capabilities, such as product catalog, pricing, promotions, cart, shipping, account and others.

Most retailers want to invest their time and resources in building a front end that requires an agile development model to introduce new and tweaking existing user experiences to acquire and retain customers. A few retailers that do not have an in-house web development team may choose an ISV that offers ready to use front end. The front end is a web app and designed as a progressive web application (PWA) on Google Cloud. The backend is a headless commerce offered by an ISV, such as commercetools. The backend commerce capabilities are built as a set of microservices, exposed as APIs, run cloud-native and implemented as headless. It is commonly referred to as the  “MACH” solution. The API-first approach of the architecture allows easily integrating ‘best of breed’ capabilities built internally and/or offered by 3rd party ISVs.

Leveraging Google Cloud Components

The architecture of the front end will be implemented on Google Cloud and will integrate with the ISV’s headless commerce back end that runs natively in Google Cloud.

Additionally, API management (Apigee on Google Cloud) can be used to orchestrate interactions of the front end with the APIs of the backend commerce services. The API management’s capability will be used for accessing the services of on-premises systems, such as ERP, order management system (OMS), warehouse management system (WMS) as needed to support the functioning of digital commerce application.  Alternatively, depending on the frontend capabilities, developers can use middleware to build custom services and route requests. 

What’s next?

A considerable number of retailers have adopted headless commerce and are now focusing on adopting best practices and leveraging the agility that comes with this approach. Just like commercetools offers robust components that meet the retailer’s backend operational needs (Product CatalogOrder ManagementCartsPayments, etc), Google Cloud’s Compute, Networking, Severless and AI/ML services  provide the agility and flexibility required by development teams to quickly and easily extend their frontend capabilities. 

commercetools and Google Cloud work seamlessly together because they both prioritize ease of integration, scalability, security and iterability while providing ready-to-use building blocks. It also helps that commercetools backend runs on Google Cloud. Once an initial foundation of Google Cloud and commercetools has been established, adding new commerce modules and extending functionally of the current ones becomes a straightforward process that allows to route efforts to innovation initiatives. In the end, the main beneficiaries of this technical synergy are the shoppers that enjoy experiences which increase engagement and minimize friction. 

Alternatively, retailers can also save time and resources by relying on frontend integrations. commercetools offers a variety of third-party solutions that can effortlessly be added to a headless commerce architecture.
