How Rustomjee Increased speed, agility, and worker mobility with Google Cloud Platform

Using Compute Engine, Rustomjee has lowered its compute costs, initially by 56%, and delivered reliable remote desktop application access while reducing task completion and enterprise resource planning system backup times.

Operating for 23 years, Rustomjee has carved a niche for itself in the ever-growing real estate sector. Rustomjee’s portfolio includes 14.32 million square feet of completed projects; 12 million square feet of ongoing development; and another 28 million square feet of planned development. These projects span the best locations of the Mumbai Metropolitan Region. Rustomjee adds value to the lives of its homeowners through its core business, its corporate social responsibility initiatives, and its philanthropy. The business strives to ensure that every blueprint includes child-friendly spaces for parks, playgrounds, and learning rooms, encouraging families to spend quality time with each other.

In the 17 years Rustomjee’s Corporate Head of Information Systems, V M Samir, has worked with the business, it has grown from 100 employees to more than 800 employees – primarily professionals such as engineers, architects, lawyers, accountants, and regulatory consultants. The remainder work in marketing, sales, administration, security, human resources, and other associated areas.

Historically, Samir says, the real estate industry globally has lagged in embracing new workplace technologies, making building business cases, securing sponsorship, completing implementations, and encouraging adoption a difficult task.

G Suite powers cloud journey

Rustomjee started operations running an on-premises email service. However, the business wanted to upgrade its anti-spam capabilities and, in 2007, turned to G Suite. “There was no practical way I could build an anti-spam engine within that service that could match the power of the G Suite anti-spam engine and the intelligence held within its databases,” says Samir. “Our second key reason for moving was the lower cost of G Suite relative to an on-premises service that required us to spend on compute, backup, storage, and administration resources. Running G Suite would also help ensure users could still access their emails if their machines experienced an outage.”

Finally, G Suite enabled Rustomjee to access and compose emails from any location – a luxury for a real estate organization whose workers often attended construction projects with poor connectivity. “Finally, G Suite was the only service in those days that integrated calendar, meeting, and storage repositories through single sign-on. Google was so far ahead of the curve at that time and we saw the potential of G Suite to transform our communications and ultimately our business.”

The business started its cloud and IT modernization journey by decommissioning its on-premises email servers and using G Suite for Business. It began testing in March 2007 and went live with all production email services for 500 users in June 2008.

The intuitive nature and ease of use of G Suite made the transition seamless. “I did not have to undertake a large-scale change management exercise,” says Samir. “Users bought into the program and acquired the necessary knowledge quickly, meaning our adoption rate was extremely fast.”

With G Suite, email became the new norm to complete a range of tasks at Rustomjee. “We started exchanging CAD drawings, videos, high-resolution images, and other large files with our consultants,” says Samir. “These files had been difficult to store in on-premises environments.”

Rustomjee has improved collaboration and performance with G Suite, primarily due to four services. Gmail enables workers to communicate seamlessly externally and with each other, while Calendar enables them to set up and synchronize meetings. These meetings can be conducted through Hangouts Meet. “If a group of people internally need to discuss a work order or contract, they can coordinate calendars, sit at different locations within our organization, and collaborate using audio and video on a common service,” says Samir. “They can also work from and update a single document in Drive.”

With email and other collaboration applications running smoothly, Rustomjee saw an opportunity to enhance its technology infrastructure. The business had started operations running workplace applications on servers in small air-conditioned rooms. These servers ran databases and applications that sent data across a network to endpoints including desktops and laptops.

Expansion and the changing demands of workplace technology prompted Rustomjee to upgrade its capabilities, and the business commissioned a data center. However, Rustomjee’s continuously fast-growing compute and storage requirements, as well as the need to access new technologies to innovate and compete, quickly strained its technology model. “We required eight weeks each time we needed to add new compute and storage to our environment,” says Samir. “In addition, the heavy investments in our captive data center meant we were unable to easily leverage new technologies and decommission old technologies.”

Public cloud supports growth

Rustomjee reviewed its options and decided public cloud services could best meet its ongoing needs. “The rising cost of maintaining old hardware would force us to refresh data center technologies every five to seven years,” says Samir. “More broadly, a hardware-defined data center could not adapt quickly in the cloud-computing world, making it difficult to align compute with growth.”

The business started by moving its corporate website and microsites to a public cloud service to accommodate increased traffic delivered from a change in business strategy. “We saw an opportunity to shift our marketing and advertising from print advertising to digital platforms,” says Samir. “We wanted to be available to buyers from the point at which they start looking at properties online.”

However, Rustomjee’s digital marketing teams found it difficult to scale instances in line with demand, and work with complex user administration screens and control panels.

“With Google Cloud Platform, we’ve achieved a considerable reduction in timelines and simplified technology management and administration. All of our business users are delighted.”

Google Cloud Platform presented an opportunity for Rustomjee to run its websites and microsites in a reliable, scalable, and responsive infrastructure. “Our evaluation confirmed Google Cloud Platform could support our growing demand for compute and storage,” says Samir. ‘In addition, because we undertake projects that are geographically distributed, networking – not only within the data center, but that could be accessed from any location – was very important. Only Google Cloud Platform had its own networking infrastructure.”

“More broadly, in a cloud environment, we could select any database we needed and start consuming operating systems as a service,” he adds. “In addition, we did not have to invest capital in licenses and hardware and we could always resize network bandwidth. Further, we could take advantage of pay-as-we-use cloud services, and link this to business growth.”

Google Cloud Platform also allowed Rustomjee to reduce the size of the teams needed to manage and operate its infrastructure. “When you have infrastructure running in the data center and in disaster recovery locations, you need to have a large pool of resources working around the clock to ensure constant uptime, sound backup, and good replication measures in place,” says Samir. “With the cloud, everything is simplified and we do not have to consider issues like how many hard drives have failed in on a particular morning.”

The business started testing and created its first virtual machine instance to Google Cloud Platform in April 2017. Because the Mumbai data center was not yet operating Rustomjee initially hosted its instances in the Google Cloud Platform Singapore Region. This initial move enabled the business to reduce the number of required virtual machine instances from six to one. After a year of running the website on Google Cloud Platform, the business found the simplicity of scaling compute resources meant its digital marketing teams were running more campaigns and servicing more leads, while compute spend had fallen by 56 percent. Furthermore, Rustomjee was not experiencing latency that impacted the user experience.

The opening of the Google Cloud Platform Region in Mumbai in late 2017 gave Rustomjee an opportunity to use compute, storage, and networking services located domestically. The business decided to go all-in on Google Cloud Platform and migrated a range of applications to the service.

These included an SAP enterprise resource planning system, running initially on Oracle but moved to the SAP HANA in-memory computing platform, with the assistance of advisory consultants from a leading firm. This system is integral to Rustomjee’s successful operations, meaning it has to be highly available and responsive. “All our financials are captured and stored in this system, as well as projects, materials management, order management, financial systems, and sales ordering systems, both procurement and supply-side,” says Samir. “In short, we cannot live without SAP ERP!”

Rustomjee turned to SAP specialist partner InfraBeat Technologies, a leading network implementation provider, and Google engineers to complete the migration successfully. “We were all in this together and collaborated closely to deliver the project successfully,” says Samir. “We were very impressed by the expertise and skills of everyone involved.”

A nine-day migration

With assistance from Google Cloud and the partners, Rustomjee moved all its SAP workloads, from sandbox to development, development to quality, and quality to production, in just nine calendar days, without impacting the business. “We did not have to shut down the business operations during the migration because Google Cloud Platform complemented every idea we had,” says Samir. “And when my business users came to work on the Monday morning [after the final migration], everything was stable and performance had improved. We told them our infrastructure had changed and they should start thanking Google Cloud!”

Moving to Google Cloud Platform enabled the business to complete certain customer invoicing workloads in just two hours, down from 13 hours previously. Backups of the SAP enterprise resource planning system that had taken up to six hours, were now being completed in six minutes.

Eight weeks down to 20 minutes

Rustomjee has also cut the eight-week cycles needed to set up the infrastructure and applications for a new real estate project, and integrate it into the SAP system, to just 20 minutes. “With Google Cloud Platform, we’ve achieved a considerable reduction in timelines and simplified management and administration,” says Samir. “All of our business users are delighted.”

With its website and enterprise resource planning system running successfully on Google Cloud Platform, the business decided to move its virtual application delivery environment into the service. “We decided to move all 800 of our employees into the cloud, so they could access applications through any endpoint, be it a mobile phone, tablet, thin client, desktop, or laptop,” says Samir.

The business decided to replace an existing application virtualization product with public images available on Compute Engine, with testing of Android, iOS and Windows operating systems across a range of devices proving highly successful. “Running the remote desktop service in Compute Engine and using public images enabled us to operate a leaner, simplified desktop as a service environment,” says Samir. “We have been able to deploy business function-specific virtual machine instances on the cloud and compartmentalize data to the business functions that need them. The business completed the move – including 8.1TB of data – in just six weeks. “The only workloads we did not move during that period were intensive workloads for visualization,” says Samir.

However, the four teams that did not use the remote desktop as a service environment – and that created visualization-intensive workloads – were working in traditional ways, compromising productivity and increasing risk. “They used to be given a desk in their respective offices and their workstations loaded with the applications,” says Samir. “There was no way of taking hourly backups of these devices and there was no recovery mechanism for the applications, because they were not in the data center.

“The other challenge was what happens to the data, because we operate out of multiple locations. The users in these four teams always had to come back to pre-assigned desks and continue working from there. This was counterproductive.”

The business subsequently implemented virtual machine instances with GPU access for visualization-intensive workloads. “We started evaluating Nvidia T4 (Tesla) GPUs in the Mumbai Region on 13 February and went live on 11 March in Mumbai,” says Samir. “By moving these 40 team members to Google Cloud Platform, we have enabled them to work with visualization workloads from any location, improving productivity and flexibility.”

Focus on core business

With Google Cloud Platform, Rustomjee can focus on running real estate projects and using technology to enable them. “I don’t have to refresh my technology every five to seven years, and I can leverage new technologies as they come on stream,” says Samir.

Reliable application access

With the flexibility and scalability of Google Cloud Platform, Rustomjee is now well-positioned to support further growth and operate in accordance with the time-limited nature of the real estate industry in India. “If we have promised to hand over the keys to a customer by a certain deadline and we fail to do so, we face a penalty of 10 percent of the cost of the project,” explains Samir. “The Indian Government introduced this regime in 2017 and business and technology have to align with its requirements.

“Google Cloud Platform is the right service to move us forward and enable us to overcome these challenges,” he adds. “We have now fully embraced a cloud-first approach and have moved 100 percent of our workloads to the cloud. We depend totally on Google Cloud Platform to run our business.”

Did you know that by 2025, enterprise IT spending on public cloud computing will overtake traditional IT spending? In fact, 51% of IT spend in application software, infrastructure software, business process services, and system infrastructure will transition to the public cloud, compared to 41% in 20221.. As enterprises continue to rapidly shift to the cloud, government agencies must prioritize and accelerate security and compliance implementation.

In May 2021, the White House issued an Executive Order requiring US Federal agencies to accelerate cloud adoption, embrace security best practices, develop plans to implement Zero Trust architectures, and map implementation frameworks to FedRAMP. The Administration’s focus on secure cloud adoption marks a critical shift to prioritizing cybersecurity at scale. Google Cloud’s Public Sector Professional Services Organization (PSO) has committed to helping customers meet security and compliance requirements in the cloud through specialized consulting engagements.

Accelerating Authority to Operate (ATO)


The Federal Risk and Authorization Management Program (FedRAMP) was established in 2011 as a government-wide program that promotes the adoption of secure cloud services across the federal government. FedRAMP provides a standardized approach to security and risk assessment for cloud technologies and federal agencies. US Federal agencies are required to utilize and implement FedRAMP cloud service offerings as part of the “Cloud First” federal cloud computing strategy.

While Google Cloud provides a FedRAMP-authorized cloud services platform and a robust catalog of FedRAMP-approved products and services (92 services and counting), customers are still tasked with achieving Agency ATO for the products and services they use, and Google Cloud provides many resources to assist customers with this journey. Google Cloud’s FedRAMP package can be accessed by completing the FedRAMP Package Access Request Form and submitting it to info@fedramp.gov. Additionally, customers can use Google’s NIST 800-53 ATO Accelerator as a starting point for documenting control implementation. Finally, Google Cloud’s Public Sector PSO offers the following strategic consulting engagements to help customers streamline the Agency ATO process.

  • Cloud Discover: FedRAMP is a six-week interactive workshop to support customers that are just getting started with the ATO process on Google Cloud. Customers are educated on FedRAMP fundamentals, Google’s security and compliance posture, and how to approach ATO on Google Cloud. Through deep-dive interviews and design sessions, PSO helps customers craft an actionable ATO plan, assess FedRAMP readiness, and develop a conceptual ATO boundary. This engagement helps organizations establish a clear understanding and roadmap for FedRAMP ATO on Google Cloud.
  • FedRAMP Security Review is a ten to twelve week engagement that aids customers in FedRAMP operational readiness. PSO consultants perform detailed FedRAMP architecture reviews to identify potential gaps in NIST 800-53 security control implementation and Google Cloud secure architecture best practices. Findings from the security reviews are shared with the customer along with configuration guidance and recommendations. This engagement helps organizations prepare for the third-party or independent security assessment that is required for FedRAMP ATO.
  • Cloud Deploy: FedRAMP is a multi-month engagement designed to help customers document the details of their FedRAMP System Security Plan (SSP) and corresponding NIST 800-53 security controls, in preparation for Agency ATO on Google Cloud at FedRAMP Low, Moderate, or High. PSO collaborates with customers to develop a detailed technical infrastructure design document and security control matrix capturing evidence of the FedRAMP system architecture, security control implementation, data flows and system components. PSO can also partner with a third-party assessment organization (3PAO) or an independent assessor (IA) to support customer efforts for FedRAMP security assessment. This engagement helps customer system owners prepare for Agency ATO assessment and package submission.

Developing a Zero Trust Strategy


In addition to providing FedRAMP enablement, Public Sector PSO has partnered with the Google Cloud Chief Information Security Officer (CISO) team to assist organizations with developing a zero trust architecture and strategy.


Zero Trust Foundations is a seven-week engagement co-delivered by Google Cloud’s CISO and PSO teams. CISO and PSO educate customers on zero trust fundamentals, Google’s journey to zero trust through BeyondCorp, and defense in depth best practices. The CISO team walks customers through a Zero Trust Assessment (ZTA) to understand the organization’s current security posture and maturity. Insights from the ZTA enable the CISO team to work with the customer to identify an ideal first-mover workload for zero trust adoption. Following the CISO ZTA, PSO facilitates a deep-dive Zero Trust Workshop (ZTW), collaborating with key customer stakeholders to develop a NIST 800-207 aligned, cloud-agnostic zero trust architecture for the identified first-mover workload. The zero trust architecture is part of a comprehensive zero trust strategy deliverable that is based on focus areas called out in the Office of Management and Budget (OMB) Federal Zero Trust Strategy released January 2022.

Vizrt’s Story of ‘Lift and Shift’ and Delivering Phenomenal Performance with Google Cloud

Viz Vector Plus was initially based on on-prem hardware and after the lift and shift to the cloud, didn't work as desired. They turned to Google Cloud to troubleshoot the lift and shift and aid cloud deployment, resulting in 5X improvements!

When moving software applications from on-premise hardware to the cloud, it often “just works,” but it’s never guaranteed. This is especially the case for applications that are hardware intensive. This blog post examines what happened when a media company took software for real-time video broadcasts into the cloud. We’ll share how we, Google Cloud, collaborated with media software provider Vizrt to meet the demanding requirements of an eSports broadcaster. Together, we delivered a solution that not only met but exceeded the expected performance from a cloud-based deployment.

Video broadcasting in the cloud

Video broadcasts are a very hardware-intensive workflow. By needing to process and store data streams in near-real-time, broadcasts stress GPU, memory, disk, and CPU. In addition, the performance requirements quickly increase as producers add additional video streams into the mix, such as in this case, an eSports broadcast.

Vizrt’s customer wanted to increase their broadcast production by doubling the amount of camera feeds from 8 to 16, to have a more compelling and elaborate production.

At the heart of the eSports broadcasters’ production was Viz Vectar Plus, Vizrt’s software-based 4K switcher. While the client wanted to move more of its production into the cloud, Viz Vectar Plus was designed initially for on-premise hardware. So, when they tried a straightforward “lift and shift ” to the cloud, it surprised no one that the software didn’t run as well. They turned to Google Cloud and Vizrt to make it run the way they needed it to. 

Troubleshooting lift and shift

Initially, we suspected that the issue could be in the design of the cloud deployment, i.e., the configuration of the VM hosting the software. So the focus of our troubleshooting was to find a cloud configuration that 1) made sure the software worked to spec and 2) did so optimally considering costs, robustness, and performance. Furthermore, we wanted to ensure that all components met performance specifications, particularly throughput, IOPS, and network bandwidth, as this was a video media application. Only after we validated the cloud deployment would we ask Vizrt to investigate the code itself. We would:

  1. Set up a test environment.
  2. Benchmark the environment.
  3. Test various configurations.
  4. Validate that the vendor software was optimally using the configuration.  

This high-level methodology is straightforward. However, we approached the details in a particular order, considering we were optimizing for broadcast video. We honed in on the optimal cloud configuration by testing the following elements, prioritized in order of expected impact:  

  1. VM type: The VM type largely dictates the available memory and CPU configurations. However, because this was a VM workflow, we had to pick N1’s. Today, they are the only VM type that can be attached to GPUs, which are practically a requirement for broadcast video.  
  2. Disk type: Video broadcasts require high I/O speeds to handle high-quality video streams. We went from an HDD to a much-faster SSD. 
  3. CPU size: We increased the VM CPU cores from 16 in increments up to 32. Increasing CPU size indeed increased performance, but did not return the level of performance we needed.
  4. SSD size: We increased the SSD size (and the accompanying higher IOPS and throughput that comes with increasing the size) enabling more simultaneous recordings. Again, this only partially worked. 
  5. Disk count. We noticed read/write problems when the application was reading/writing with a single drive. There are two typical ways to approach this: 1) Separate read/writes tasks among two discs and 2) striping the data streams across discs. Implementing these had improved but marginal improvements in performances.  

After our testing, we arrived at the following optimal configuration:

  • VM: n1-standard-32 instance w/ 500Gb boot drive
  • GPU: 1 T4 GPU 
  • SSD: 1 persistent disk with 1TB*

* We would later determine that two SSDs for separate read and write operations would be more optimal

This configuration was able to produce between 6 – 12 streams. Compared to the on-premise target of 8 streams, this was about as good but was not the customer’s target of 16. So we would need Vizrt to take the ball from here to optimize the software itself.

Optimizing media applications for cloud

We provided Vizrt our recommended configuration, performance notes, and the following best practices that are generally applicable to cloud-based video workloads:

  • Separate read and write operations to two different disks to enable higher performance for both operations. 
  • A second 1 TB SSD persistent disk can be attached to the VM instance to increase performance.

With this information, Vizrt engineers worked their magic, providing daily patches to test; with each daily iteration the overall solution was found quickly. Not only were they able to meet the broadcaster’s request of 16 feeds, but they were also able to go even further to 44. Over a 5x improvement by optimizing for the cloud! 

Teamwork in troubleshooting 

Because of the specialized nature of media and entertainment, workflow situations across multiple companies are common as specialized applications hand their work from one to another. 

“By working in partnership with Google Cloud we managed to build a system that can scale in ways that probably none of us thought would be possible. This allowed Viz Vectar Plus to run fully in the cloud using NDI and opened up amazing possibilities for making shows,” Dr. Andrew Cross, President R&D, Vizrt Group. “We ended up with great feedback from the customer, who were appreciative of how Google Cloud and Vizrt collaborated on a solution.”

The results speak for themselves: A satisfied customer with over a 5x improvement in results. That’s what we call a good game.

With Google Cloud, G R Infraprojects runs a business-critical SAP S/4HANA system in a scalable, resilient, secure infrastructure at a lower cost than alternative options. The organization has also established a robust platform to move its remaining workloads to the cloud in the coming years.

Road construction is booming in India. A recent report prepared by the India Brand Equity Foundation—a trust established by the Department of Commerce—pointed out that in FY 2019 alone, the country added 10,855 kilometers of highways to a road network that spans 5.89 million kilometers. This network is the second largest in the world and transports 90% of passenger traffic and 64.5% of all goods in the country.

The Indian Government has also earmarked road construction as key to plans to increase the nation’s GDP to $5 trillion in coming years, targeting road construction worth $212.8 billion in the two years from April 2020.

G R Infraprojects Limited is well positioned to support the government’s program. The business, which started as a contractor building roads in rural villages in India, now specializes in road engineering, procurement, and construction (EPC), a model whereby private construction firms build roads funded by the government.

The business now undertakes the processing of bitumen, manufacture of thermoplastic road-marking paint and road signage, and fabrication and galvanizing road-crash barriers. Its in-house integration model includes a design and engineering team, as well as manufacturing facilities in Rajasthan, Assam, and Gujarat.

Over the last few years, versions of SAP have enabled the organization to digitize processes and seamlessly run business-critical functions such as inventory management and finance.

G R Infraprojects Limited initially went live with SAP ECC6.0, with a few hundred team members using the system for business-critical tasks such as tracking stock level and movement and generating financial statements and reports for review and action.

Lowering maintenance costs

However, as G R Infraprojects Limited grew, projects proliferated, and new markets emerged, the business elected to move to the cloud from an on-premises infrastructure. “We wanted to move because there were so many maintenance costs in on-premises solutions and cloud provided convenience to IT and the broader organization,” explains Sachin Kumar Agarwal, Head, Transformation at G R Infraprojects Limited.

The business also wanted to move to SAP S/4HANA to take advantage of features such as AI, advanced analytics, and machine learning to transform business processes. The system runs on the HANA database, an in-memory database with fast processing speeds and a simplified data model.

G R Infraprojects Limited selected Google Cloud to run SAP S/4HANA because, Sachin says, it is “much better than any other platform,” incorporates a wide range of features, and meets uptime requirements. The cloud service could also scale to support forecast growth without a sharp increase in cost.

Successful transition with Infrabeat

G R Infraprojects Limited completed the project with assistance from partner InfraBeat over three months and SAP S/4HANA on Google Cloud went live mid-2019. “Our dedicated SAP team worked closely with Infrabeat to deliver the project successfully,” says Sachin. “We needed an experienced partner to assist with the implementation process and Infrabeat performed that role admirably. Both teams supported each other and worked to plan to deliver a great result.”

SAP S/4HANA runs on an infrastructure comprising virtual machine instances delivered through Compute EngineCloud Storage, and Cloud NAT to enable the secure transmission and receipt of packets to and from the internet.

G R Infraprojects Limited estimates the cost of running SAP S/4 HANA in Google Cloud is significantly lower than on alternative infrastructure options—freeing up budget for other business priorities.

In addition, moving SAP S/4 HANA to infrastructure as a service through Google Cloud has eliminated the need to assign internal team members to infrastructure management, allowing them instead to focus on higher-value activities.

Google Cloud also incorporates the security needed to protect the data and processes of SAP S/4 HANA from intrusion or disruption and ensure the uptime and continuity required of a business-critical system.

Optimized speed and availability

G R Infraprojects Limited’s decision to run SAP S/4 HANA on Google Cloud is delivering benefits on a daily basis. “With Google Cloud, our speed and availability are controlled and optimized day by day,” says Sachin. “We are very happy with the performance.”

Success with SAP S/4HANA has helped the business decide to move its remaining apps and data to the cloud when its on-premises servers and other equipment reach end of life. G R Infraprojects Limited is already running Active Directory in Google Cloud and Sachin says the cloud platform’s “fast and excellent services” made the decision easy.
