How Google Cloud’s PSO Supports Customers’ Migration Goals

Google Cloud’s Professional Services Organization (PSO) engages with customers to ensure effective and efficient operations in the cloud, from the time they begin considering how cloud can help them overcome their operational, business or technical challenges, to the time they’re looking to optimize their cloud workloads.
We know that all parts of the cloud journey are important and can be complex. In this blog post, we want to focus specifically on the migration process and how PSO engages in a myriad of activities to ensure a successful migration.
As a team of trusted technical advisors, PSO will approach migrations in three phases:
- Pre-Migration Planning
- Cutover Activities
- Post-Migration Operations
While this post will not cover in detail all of the steps required for a migration, it will focus on how PSO engages in specific activities to meet customer objectives, manage risk, and deliver value. We will discuss the assets, processes and tools that we leverage to ensure success.
Pre-Migration Planning
Assess Scope
Before the migration happens, you will need to understand and clarify the future state that you’re working towards. From a logistical perspective, PSO will be helping you with capacity planning to ensure sufficient resources are available for your envisioned future state.
While migration into the cloud does allow you to eliminate many of the considerations for the physical, logistical, and financial concerns of traditional data centers and co-locations, it does not remove the need for active management of quotas, preparation for large migrations, and forecasting. PSO will help you forecast your needs in advance and work with the capacity team to adjust quotas, manage resources, and ensure availability.
Once the future state has been determined, PSO will also work with the product teams to determine any gaps in functionality. PSO captures feature requests across Google Cloud services and makes sure they are understood, logged, tracked, and prioritized appropriately with the relevant product teams. From there, they work closely with the customer to determine any interim workarounds that can be leveraged while waiting for the feature to land, as well as providing updates on the upcoming roadmap.
Develop Migration Approach and Tooling
Within Google Cloud, we have a library of assets and tools we use to assist in the migration process. We have seen these assets help us successfully complete migrations for other customers efficiently and effectively.
Based on the scoping requirements and tooling available to assist in the migration, PSO will help recommend a migration approach. We understand that enterprises have specific needs; differing levels of complexity and scale; regulatory, operational, or organization challenges that will need to be factored into the migration. PSO will help customers think through the different migration options and how all of the considerations will play out.
PSO will work with the customer team to determine the best migration approach for moving servers from on-prem to Google Cloud. PSO will walk customers through different migration approaches, such as refactoring, lift-shift, or new installs. From there, the customer can determine the best fit for their migration. PSO will provide guidance on best practices and use cases from other customers with similar use cases.
Google offers a variety of cloud native tools that can assist with asset discovery, the migration itself, and post-migration optimization. PSO, as one example, will help work with project managers to determine the best tooling that accommodates the customer’s requirements for migrating servers. PSO will also engage Google product team to ensure the customer fully understands the capabilities of each tool and the best fit for the use case. Google understands from a tooling perspective, one size does not fit all, thus PSO will work with the customer on determining the best migration approach and tooling for different requirements.
Cutover Activities
Once all of the planning activities have been completed, PSO will assist in making sure the cutover is successful.
During and leading up to critical customer events, PSO can provide proactive event management services which deliver increased support and readiness for key workloads. Beyond having a solid architecture and infrastructure on the platform, support for this infrastructure is essential and TAMs will help ensure that there are additional resources to support and unblock the customer where challenges arise.
As part of event management activities, PSO liaises with the Google Cloud Support Organization to ensure quick remediation and high resilience for situations where challenges arise. A war room is usually created to facilitate quick communication about the critical activities and roadblocks that arise. These war rooms can give customers a direct line to the support and engineering teams that will triage and resolve their issues.
Post-Migration Activities
Once cutover is complete, PSO will continue to provide support in areas such incident management, capacity planning, continuous operational support, and optimization to ensure the customer is successful from start to finish.
PSO will serve as the liaison between the customer and Google engineers. If support cases need to be escalated, PSO will ensure the appropriate parties are involved and work to get the case resolved in a timely manner. Through operational rigor, PSO will work with the customer in determining if certain Google Cloud services will be beneficial to the customer objectives. If services will add value to the customer, PSO will help enable the services so it aligns with the customer’s goal and current cloud architecture. In cases where there are missing gaps in services, PSO will proactively work with the customer and Google engineering teams to close the gaps by enabling additional functionality in the services.
PSO will continue to work with the engineering teams to consistently review and provide recommendations on the customer’s cloud architecture in ensuring the most optimal and cost efficient design along with adhering to Google’s best practices guidelines.
Aside from migrations, PSO is also responsible for providing continuous training of Google Cloud to customers. To ensure consistent development of Google Cloud, PSO will work with the customer to jointly develop a learning roadmap to ensure the customer has the necessary skills to succeed in delivering successful projects in Google Cloud.
Conclusion
Google PSO will be actively engaged throughout the customer’s cloud journey to ensure the necessary guidance, methodology, and tools are presented to the customer. PSO will engage in a series of activities from pre-migration planning to post migration in key areas such as capacity planning to ensure sufficient resources are allocated for future workloads to providing support on technical cases for troubleshooting. PSO will serve as a long-term trusted advisor who will be the voice of the customer and provide the reliability and stability of the customer’s Google Cloud environment.

Unfortunately, many food and beverage services providers struggle to deliver the personalized experiences that keep guests coming back for more. The reality is that most traditional hospitality apps offer only limited insight into guest activities, preferences, underlying operating costs, and other essential details.
We built SevenRooms to help food and beverage operators create truly memorable experiences by managing and personalizing every step of the guest journey. With SevenRooms, restaurants in more than 250 cities globally leverage technology and data to provide unforgettable hospitality experiences with a human touch. That includes seating guests at their favorite table, pouring complimentary glasses of wine from a preferred vintage, offering special menu options, and personalized experiences for special occasions.
Scaling guest experience and retention on Google Cloud
When developing SevenRooms, we needed a technology partner that would enable our small team to securely scale services, automate manual tasks, and accelerate time to market while reducing IT costs. That’s why we started working with Google App Engine—and later became more involved with the Google for Startups Cloud Program.
We soon realized many traditional apps lacked the integrations and capabilities needed to respond to the unique challenges facing food and beverage operators that the Google for Startups Cloud Program services provide. With guidance from experts on the Google Startups Success team, we quickly transformed SevenRooms from a beta restaurant and nightclub reservation and guest management point solution into a full-fledged guest experience and retention platform that analyzes actionable data to automatically build and continuously update detailed guest profiles.
The combination of Google App Engine and other Google Cloud solutions makes everything easier to build and scale. We’re seeing our total cost of ownership (TCO) decline by 10-15%, so we can shift additional resources to R&D to help customers create one-of-a-kind interactions with their guests. And importantly, we can bring new products to market 200-300% faster than competitors.
Because SevenRooms handles a lot of sensitive guest data, stringent security protocols are vital. We store all data on Google Cloud, taking advantage of its highly secure-by-design infrastructure and built-in support for international data privacy laws such as GDPR. We use BigQuery and Looker for data analysis and reporting, and power our NoSQL database with Firestore. We also scale workloads and run Elasticsearch on Google Compute Engine (GCE)—and seamlessly integrate our reservation booking engine with Google Maps and Google Search.
In the future, we’re looking to further market actionable guest data with the help of advanced machine learning (ML) models with TensorFlow and Google Cloud Tensor Processing Units (TPUs). Cloud TPUs and Google Cloud data and analytics services are fully integrated with other Google Cloud offerings, including Google Kubernetes Engine (GKE). By running ML workloads on Cloud TPUs, SevenRooms will benefit from Google Cloud’s leading networking and data analytics technologies such as BigQuery.
We’re also exploring additional Google Cloud solutions such as Anthos to unify the management of infrastructure and applications across on-premises, edge, and multiple public clouds, as well as Google Cloud Run to deploy scalable containerized applications on a fully managed serverless platform. These solutions will enable us to continue to quickly expand our services and offer customers a variety of new benefits.
Building a profitable, sustainable future in food and beverage
Our work with the Google Startups Success team has been instrumental to helping us get where we are today. Their responsiveness is incredible and stands out compared to services from other technology providers. Google Cloud gives us a highly secure infrastructure and next-level training to evolve our infrastructure using solutions such as BigQuery and Backup and Disaster Recovery.
We also work with Google Cloud partner, DoiT International, to further scale and optimize our operations. In particular, DoiT provided expert scripts to short-cut lengthy processes, while actively troubleshooting any issues or questions that came up. DoiT continues to share guidance in key areas for future products and features. They have provided expertise for architecture, infrastructure and cost management. Moving forward, we’re excited to work with Google Cloud and DoiT to handle a growing surge in users which we anticipate in 2023 and beyond.
With Google Cloud, SevenRooms is revitalizing food and beverage service delivery by enabling businesses to cultivate and maintain direct guest relationships, deliver exceptional experiences, and encourage repeat visits. We’ve compiled many case studies that demonstrate how our customers see great results by personalizing their interactions with guests, from $1.5M in cost savings, to $400K of additional revenue, to a 68% jump in email open rates.

In today’s hybrid office environments, it can be difficult to know where your most valuable, sensitive content is, who’s accessing it, and how people are using it. That’s why Egnyte focuses on making it simple for IT teams to manage and control a full spectrum of content risks, from accidental data deletion to privacy compliance.
I used to be an Egnyte customer before joining the team, so I’ve experienced first-hand the transformative effects that Egnyte can have on a company. Because data is fundamental to a company’s success, we take the trust of our 16,000 clients very seriously. There is no room for error with a cloud governance platform, which means that the technology providers we work with can’t fail either. That’s why we work with Google Cloud.
Since Egnyte was founded in 2007, we have delivered our services to clients 24/7. We do this by running our own data centers: two in the USA and one in Europe. But as the company continued its steady growth, owning and managing these data centers became unsustainable. There’s a tremendous amount of work that goes into managing everything that we need from a data center. Not only were we constantly building, maintaining, and paying for all this infrastructure, but we’d have to constantly expand our data centers to accommodate our business growth. This caused a never-ending pipeline issue because we had to predict how many businesses we were going to win over the next 12 to 18 months. What if we planned to grow the business by 20%, and ended up growing by 25% instead?
We knew that being limited to our own data centers was going to negatively impact our business, so we looked for alternatives. To gain scalability and introduce another layer of reliability to our business, we decided to collaborate with a reputable cloud provider who could reliably back up our data. We examined the offerings of every cloud provider, and found that in every category that we analyzed, Google was hands-down the winner.
One of these categories is the reach of the network. With its own transoceanic fiber with points of presence in all markets where we’re currently doing business as well as markets where we intend to do business one day, Google network is second to none. Another important criteria for us was flexibility in the product offering, so we could better consider the financial risks of this large-scale data migration. For a while, we needed to pay for both our new cloud infrastructure and our old on-premises one while they overlapped during the migration, but Google Cloud made it easier for us to plan for this.
By December 2021, we had completed our full migration to Google Cloud. This significant migration was completed gradually and without disrupting our services at any point. Our close collaboration with the Google Cloud team is one of the big reasons we completed this so successfully. Google Cloud was able to anticipate some of the problems we’d likely be facing and helped us overcome them along the way.
We were able to shut off our last data center in February 2022, and the beneficial changes to the business are already obvious. Capacity planning, which used to be our biggest challenge on-premises, is now a problem of the past. The ability to spin up new resources on Google Cloud means we no longer need to buy additional resources a year in advance and wait for them to be shipped.
Using Google Cloud means that we no longer rely on aging infrastructure, which is a very limiting factor when you’re developing and engineering a platform as complex as Egnyte. Our entire platform is now always operating on the latest storage, processing, network, and services available on Google Cloud.
Additionally, we have services embedded on our infrastructure such as Cloud SQL, Cloud Bigtable, BigQuery, Dataflow, Pub/Sub, and Memorystore for Redis, which means we no longer need to build services from scratch or shop, install, and build them into the product and company work flow. There’s a long list of Google Cloud services that have significantly simplified our processes and that now support our flagship products, Egnyte Collaborate and Secure and Govern.
Looking ahead, we’ll continue to take advantage of what Google Cloud has to offer. Our migration has impacted not only our business but also our clients. We can offer even higher reliability and faster scalability to our clients whenever they need our platform to protect and manage critical content on any cloud or any app, anywhere in the world.
