After eight years in existence, Pinterest had grown into 1,000 microservices and multiple layers of infrastructure and diverse set-up tools and platforms.

In 2016 the company launched a roadmap towards a new computing platform, led by the vision of creating the fastest path from an idea to production, without making engineers worry about the underlying infrastructure.  

The first phase involved moving services to Docker containers. Once these services went into production in early 2017, the team began looking at orchestration to help create efficiencies and manage them in a decentralized way. After an evaluation of various solutions, Pinterest went with Kubernetes. 

“By moving to Kubernetes, the team was able to build on-demand scaling and new failover policies, in addition to simplifying the overall deployment and management of a complicated piece of infrastructure such as Jenkins,” says Micheal Benedict, Product Manager for the Cloud and the Data Infrastructure Group at Pinterest.

Using Kubernetes, Pinterest was able to significantly boot It efficiency.

“We not only saw reduced build times but also huge efficiency wins. For instance, the team reclaimed over 80 percent of capacity during non-peak hours. As a result, the Jenkins Kubernetes cluster now uses 30 percent less instance-hours per-day when compared to the previous static cluster.”

Four Simple Steps to SRE Implementation

After learning to navigate challenges impacting the initial steps in SRE implementation, IT-leaders can expedite its roll-out and empower SRE teams using the '4 best practices'. Here they are!

A few months ago, we wrote about how the first step to implementing Site Reliability Engineering (SRE) in an organization is getting leadership on board. So, let’s assume that you’ve gone ahead and done that. Now what? What are some concrete steps you can take to get the SRE ball rolling? In this blog post, we’ll take a look at what you as an IT leader can do to fast-track SRE within your team. 

Step 1: Start small and iterate 

“Rome wasn’t built in a day,” the saying goes, but you do need to start somewhere. When it comes to implementing SRE principles, the approach that I (and my team) found to be the most effective is to start with a proof of concept, learn from our mistakes, and iterate!

Start by identifying a relevant application and/or team 

There are many factors that go into choosing a specific team or application for your SRE proof of concept. Most of the time, though, this is a strategic decision for the organization, which is outside the scope of this article. Possible candidates can be a team shifting from traditional operations or DevOps to SRE, or a need to increase reliability to a business-critical product. No matter the reason, it’s crucial to select an application that is:

  1. Critical to the business. Your customers should care deeply about its uptime and reliability. 
  2. Currently in development. Pick an application in which the business is actively investing resources. 
  3. In a perfect world, the application provides data and metrics regarding its behaviour. 

Conversely, stay away from proprietary software. If the application wasn’t built by you, it’s not a good candidate for SRE! You need the ability to make strategic decisions about—and engineering changes to—the application as needed. 

Pro tip: In general, if you have workloads both on-premises and in the cloud, try to start with the cloud-based app. If your engineers come from a traditional operations environment, changing their thinking away from ‘bare metal’ and infrastructure metrics will be easier for a cloud-based app, as managed infrastructure turns practitioners into users and forces them to consume it like developers (APIs, infrastructure as code, etc.)

Remember: Set realistic goals. Discouraging your team with unrealistic expectations early on will have a negative effect on the initiative. 

Step 2: Empower your teams

Implementing SRE principles requires fostering a learning culture, and in that regard, team enablement means both training them, i.e., in regards to knowledge, as well as empowering them.

Building a training program is a topic in and of itself, but it’s important to think about an enablement strategy at an early stage. Especially in large organizations, you need to address topics like internal upskilling, hiring and scaling the team as well as onboarding and creating a learning community. 

Your enablement strategy should also accommodate employees at different levels and in different functions. For example, higher leadership’s training will look very different from practitioners’ training. Leadership’s education should be sufficient to get buy-in and to be able to make organizational decisions. To drive change in the entire organization, additional training to leadership on cultural concepts and practices might be required.

When it comes to engineering leadership and/or middle management (managers that manage managers), training should be a combination of  high-level cultural concepts to help foster the required culture, and technical SRE practices that are deep enough to understand prioritization, resource allocation, process creation, and future needs.

When it comes to practitioners, ideally you want the entire organization to be aligned both from a knowledge perspective as well as culturally. But as we’ve mentioned earlier, it’s best to start simple, with just one team.

The starting point for those teams should be to understand reliability and key concepts like SLAs, SLOs, SLIs and error budgets. These are important because SRE is focused on the customer experience. Measuring whether systems meet customer expectations requires a shift in mindset and can take time.

After identifying your first application and/or the team responsible for it, it’s time to identify the app’s user journeys, the set of interactions a user has with a service to achieve a single goal—for example, a single click or a multi-step pipeline, and rank them according to business impact. The most critical ones are called Critical User Journeys (CUJ), and these are where you should start  drafting SLO/SLIs.

Pro tip: There are some general technical practices that can help you embrace SRE faster. For example, using less repos rather than more can help you reduce silos within the organization and better utilize resources. 

Likewise, prioritizing automatic processes and self-healing systems can benefit reliability, but also team satisfaction, helping the organization retain talent.

Final note: Similar to the way that you make architecture decisions, your chosen technology, solutions and implementation tools should enable you to do what you are trying to do and not vice versa. 

Step 3: Scale those learnings 

After you establish these SRE practices with one or a few teams, the next step is to think about building an SRE community and formalized processes across the organization. In some organizations, you can do this in parallel to the end of step 2, and in some organizations, only after you have a few successful implementations under your belt.

In this phase, you’ll probably want to address community, culture, enablement and processes. You will need to address them all, especially as they are intertwined, but which one you prioritize will depend on your organization.

Creating an SRE community in the organization is important both from a learning perspective, but also to establish a knowledge base of best practices, train subject-matter experts, help create needed guardrails, and align processes. 

Building a community goes hand in hand with fostering an empowered culture and training teams. The idea is that early adopters are ambassadors for SRE who share their learnings and train other teams in the organization. 

It is also useful to identify potential ambassadors or champions in individual development teams who are passionate about SRE and will help with the adoption of those practices.

It is also crucial to create repeatable trainings for each functional role, including onboarding sessions. Onboarding new team members is a critical aspect of training and fostering an empowered SRE culture. Therefore it is vital to be mindful about your onboarding process and make sure that the knowledge is not lost when team members change roles.

During this phase, you also want to foster an org-wide culture that promotes psychological safety, accepts failure as normal and enables the team to learn from mistakes. For that, leadership must model the desired culture and promote transparency. 

Finally, having structured and formalized processes can help reduce the stress around emergency response—especially being on-call. Processes can also provide clarity and make teams more collaborative and effective. 

In order to have the most impact, start by prioritizing the most painful areas under your team’s remit—for example, clean up noisy alerts to avoid (or address) alert fatigue, automate your change management processes and involve only the necessary people to save team bandwidth. Team members shouldn’t work on software engineering projects while doing on-call incident management, and vice-versa. Make sure they have enough bandwidth to do both, separately.  Similar to other areas, you want to use data to drive your decisions.  As such, identify where your teams spend the most time, and for how long. 

If you find that it is challenging to collect this kind of data, be it quantitative or qualitative, a good starting point is often your emergency response processes, as those have a direct impact on the business, especially around the escalation process, incident management and related policies. 

Pro tip: All the above practices contribute to reducing silos and align goals across the organization; those should include also your vendors and engineering partners. To that end, make sure your contracts with them capture those goals as well.

Step 4: Embody a data-driven mindset

Starting the SRE journey can take time, even if you’re just implementing it for one team. Two quick wins that you can start with that will make a positive impact are collecting data and doing blameless postmortems.

In SRE we try to be as data-driven as possible, so creating a measurement culture in your organization is crucial. When prioritizing data collection, ideally look for data that represents the customer experience. Collecting that data will help you identify your gaps and help you prioritize according to business needs and by extension your customer expectations.

Another thing that you can do is run or improve postmortems, which are an essential way of learning from failure and fostering a strong SRE culture. From our experience, even organizations that do run postmortems can benefit from them much more with a few minor improvements. It is important to remember that postmortems should be blameless in order to make the team feel safe to share and learn from failures. And to make tomorrow better than today, i.e., not repeat the same problems, it’s important that postmortems include action items and are assigned to an owner. 

Creating a shared repository for postmortems can have a tremendous impact on the team: it increases transparency, reduces silos, and contributes to the learning culture. It also shows the team that the organization “practices what it preaches.” Implementing a repository can be as easy as creating a shared drive.

Pro tip: Postmortems should be blameless and actionable.

Electric vehicles already account for one in seven car sales globally, and with new gas and diesel cars being phased out across the world, global sales are forecast to reach 73 million units in 2040. But with power grids becoming increasingly dependent on variable energy sources such as wind and solar, rising demand from electric vehicles risks overstraining grids at peak times, potentially leading to power outages.

Powered by Google Cloud, the advanced algorithms behind our Kaluza Flex solution automatically charge electric vehicles when the power supply is at its cheapest and greenest, helping to accelerate the global transition towards a zero-carbon future. 

Decarbonizing the grid with low-cost smart charging programs

Launched by OVO Energy in 2019, Kaluza has taken its deep understanding of the energy market to partner with some of the world’s major energy suppliers and vehicle manufacturers, including AGL in Australia, Fiat and Nissan in the UK, and Mitsubishi Corporation and Chubu in Japan, to launch smart charging programs that help customers save money while reducing their carbon footprint.

A good example of this is Charge Anytime, which we recently launched with OVO Energy in the UK. With this tariff, customers use Kaluza to smart-charge their electric vehicle, and pay just 10p per kWh — a third of their household electricity rate — to do so. This means that if the customer plugs in their vehicle to charge when they get home from work at, say, 6:00 p.m. — a time when both demand and the carbon intensity on the grid are at their highest — their vehicle will then be smartly charged at the lowest cost and greenest periods throughout the night, ready for when they need it in the morning. 

This smart charging reduces the energy company’s costs by enabling them to take advantage of lower wholesale electricity prices. These savings are then passed on to the end customer through tariffs such as Charge Anytime, saving customers hundreds of pounds a year and reducing their carbon footprint. Meanwhile, the National Grid is able to reduce the strain on the network during peak hours, while simultaneously using up the excess renewable energy that might otherwise have gone to waste. 

Optimized charging schedules, fueled by Google Cloud

Behind Kaluza’s smart charging solution lies some sophisticated technology, all of which is built on Google Cloud. Our core optimization engine gathers real-time data from a wide range of sources, including battery and charging data from the electric vehicles, and data from the energy suppliers and grid operators, such as the carbon intensity, and price forecasts. 

After passing through our real-time data backbone, that data is stored in BigQuery where it’s used to train and validate our smart charging optimization models. These models are then deployed with Google Kubernetes Engine so that whenever a customer plugs in an electric vehicle, data from that vehicle passes in real-time through our optimization engine to calculate the ideal charging schedule for that vehicle, ensuring it uses the cheapest, least carbon-intensive energy available.

Customer interface: easy to use, simple to build

Of course, the customer isn’t aware of any of this complexity. All they need to do is open their charging app and use Kaluza’s intuitive interface to set what time they want their car to be ready and how much charge they want in their battery. Then they simply plug in their car, and our algorithms take care of the rest. 

Customers can also use Kaluza to view breakdowns of how much carbon and money they’ve saved, along with insights around things like billing and battery life, all of which is backed by Cloud SQL

With Google Cloud, we were able to roll out this end-user app very quickly. Instead of having to build a different version of the app for each operating system, we were able to build an OS-agnostic version using Flutter, which then builds the app for each platform, enabling us to get to market faster. 

This has been a benefit of our architecture in general. With Google Cloud taking the complexity out of otherwise time-consuming development processes, we’ve been able to experiment with and validate propositions rapidly, and roll out new products and features at speed, to ensure that we remain at the vanguard of a rapidly evolving sector. 

Giving energy companies full visibility with BigQuery and Looker

As for the grid operators and energy companies, the Kaluza platform allows them to visualize how many participating electric vehicles are plugged into the network at any one time. BigQuery and Looker Studio dashboards provide granular insights, such as how many vehicles are idle, how many are charging, and how well our optimization engine is working. 

The platform also allows companies to view those vehicles on an aggregate level, and identify any issues. Google Cloud machine learning capabilities can even allow grid operators to use this aggregate view to forecast how much energy will be required at any one time, and dial the power generation up or down accordingly. 

Ultimately, these insights help network operators and utility companies to optimize energy usage, and balance out the peaks and troughs of supply and demand, ensuring that excess renewable energy is captured, while carbon-intensive fuel use is reduced. 

Feeding energy back into the grid with bidirectional charging

Vehicle-to-Grid (V2G), or bidirectional, charging is something that we are very excited about, and have begun rolling out in the UK, as we prepare to launch in other global markets. Built on the same Google Cloud architecture as the rest of Kaluza Flex, V2G not only enables smart charging, but allows electric vehicles to feed stored energy back into the grid. 

Imagine an electric vehicle battery that can store 40 kWh of energy, but only uses 5 kWh a day. That leaves 35 kWh a day that can be charged to the battery during times of low demand, when energy is cheapest and greenest, then fed back into the network during peak periods, removing the need for more fossil fuels to be burned to meet demand. 

Not only does V2G go further than conventional smart charging to make use of renewable energy when it’s abundant and support the balancing of the energy system, it also results in even lower energy prices for the customer, as they are effectively selling energy back to the grid. For example, as part of a large domestic V2G trial made in partnership with OVO and Nissan, Kaluza saved customers an average of £450 a year, with some customers saving up to £800/year by selling surplus energy back to the grid — transforming their homes into mini power stations.

With Kaluza Flex, we have a platform that offers benefits for all parties, from the grid operators, through to energy retailers and vehicle manufacturers, and all the way to the customer. Now, our aim is to bring this exciting offering to as many markets as possible, a goal which is made easier thanks to the scalable infrastructure and time-saving solutions of Google Cloud.

Without an API Product Owner, Your APIs Have a Limited Lifespan

Many businesses see APIs as middleware and thus as undeserving of the resources of a full-fledged digital product. They create APIs as one-off projects with no one looking after an API’s maintenance or whether it offers utility beyond the bespoke use case for which it was created.

Product teams often serve as the nexus between all organizational units within a company, ensuring that a specific line of business follows a clear roadmap and that cross-functional alignment drives success. At their most empowered, product owners are like miniature CEOs for each offering within a company.

Unfortunately, in today’s complicated IT landscape, not everything that should be thought of as a product receives the designation. In my time as a digital consultant, I’ve seen one particular technology too often dismissed as back-office minutiae — application programming interfaces, or APIs.

APIs can be the glue that binds a company’s resources together and the mechanisms through which an enterprise’s data, functionality, and other digital assets are accessed and distributed. They enable software systems to communicate and let developers leverage software for new applications and digital experiences, abstracting underlying complexity into a consistent interface that allows data and functionality to be combined and reused with unprecedented flexibility.

Unfortunately, many business leaders see APIs as middleware and thus as undeserving of the resources of a full-fledged digital product. Their organizations create APIs as one-off projects, with engineers moving on to other projects when they are done and no one looking after an API’s maintenance or whether it offers utility beyond the bespoke use case for which it was created.

This is a problem because APIs can unlock digital assets that otherwise would be captive within enterprise silos. An API that exposes a customer database can likely be used and reused for numerous purposes, for example, and treating developers as customers of this API can help increase adoption of and the amount of innovation around it. But such a powerful outcome is unlikely if an API has been created only as a system integration detail rather than as a product with an owner who oversees a full lifecycle, from ideation to adoption to iteration. Put bluntly, a project-oriented attitude toward APIs misses the boat.

Pitney Bowes, a company I’ve worked with at Google Cloud, offers a high-profile example in which a notable enterprise has treated APIs as products and given its API program the same treatment it would give to any go-to-market offering. After selling traditional mailing and shipping solutions for nearly 100 years, the company transformed itself into a provider of digital logistics and e-commerce solutions by building out 160 public APIs and 400 internal APIs. This enabled its developers and partners to easily consume the company’s location intelligence and shipping services in new, agile ways. It also accelerated the company’s internal project timelines, shortening the average project lifecycle from over a year to just a few months. What’s more, APIs not only introduced efficiencies and reduced costs, but also opened new revenue streams. Because developers can more easily leverage individual Pitney Bowes business capabilities for their applications, the company’s services are manifesting in new ways — such as when Pitney Bowes technology is harnessed to let customers print USPS shipping labels from within the context of an online marketplace.

Manage APIs as products

Traditionally, but wrongly, APIs have been considered pieces of other products. They’ve been built by the IT team at the request of product owners every time a project came up that required one. When the funding spigot is flowing, APIs generally receive support. But once the project runs its course, the APIs are neglected and quickly grow outdated.

Without consistent resources, APIs can’t be adapted to fluctuations in the enterprise and market dynamics. Worst of all, project-oriented APIs often end up siloed within the business unit that gave birth to them, which defies the benefit of modern APIs: to not only allow enterprise assets to be reused by other business units and partners but also accelerate the business’s innovation by increasing the number of developers interacting with its capabilities.

In contrast, if an API is treated as a product in its own right with its own owner lobbying for consistent funding, the API can be iterated according to shifts in internal and market trends. Ideally, the product owner should continually monitor an API’s engagement and collect and synthesize analytics to improve quality of service. Product-minded companies frequently launch APIs as minimum viable products in order to get ideas to market faster, then use API consumption analytics to understand developer engagement and refine APIs to be even more attractive, powerful, and intuitive.

With the help of management tools that facilitate dynamic changes, an API product owner can also help ensure that developers benefit from the latest and greatest build with minimal interruption.

Virtually all traditional product ownership responsibilities can be easily applied to an API. An API product owner is responsible for galvanizing the entire company around their API’s value. Their team can answer any questions users may have about the API’s value proposition or how to use it. It may sound trivial but having dedicated experts available to assist with any question that may arise can be a boon to an API’s velocity.

Additionally, if a dedicated product owner is assigned to pilot a company’s aggregate API program, they can use comprehensive monitoring and analysis of all API traffic to derive insight into which APIs drive value and which don’t. This can save considerable time and money from being wasted on the wrong bets. The product owner can also create API bundles segmented according to each developer community the program wants to serve. Here, the goal is not just to expose enterprise assets, but also to encourage repeat consumption. When it comes to third-party engagement, these bundles should seek to improve partner stickiness to cultivate and maintain new revenue channels. Just as any product is only useful if it has users adopting it and sticking with it, APIs are typically valuable when they attract communities of repeat users.

Tools and processes that turn APIs into strategic assets

To drive an API as a strategic asset, an API product manager should support the API with management tools and processes.

First off, it’s necessary to establish comprehensive security layers for an API so cross-functional internal groups and third-party partners are comfortable using it. Mechanisms that apply protection with introducing user friction — such as OAuth, API key verification, XML/JSON threat protection — are strongly encouraged. It’s also often prudent to integrate machine learning functionality that can detect bot attacks and other adversaries before they breach an API and affect either its developer users or the end users consuming those developers’ apps.

Enterprise software products are typically afforded visualization tools, dashboards, reports, and self-service functionality to drive adoption — and APIs should be no different. Comprehensive portals that highlight API features (including knowledge centers, interactive documentation, blogs, and forums) should be crafted to promote developer consumption. Anything that is likely to magnetize collaborators and expedite registration should be provided for an API. A primary goal of API-first development is to increase velocity, so offering developers a self-service experience while maintaining visibility and control over API usage is crucial.

Manage with an “outside-in” perspective

Perhaps the most important role an API product owner must fulfill is maintaining a staunch outside-in approach.

In an inside-out perspective, enterprise leaders look internally for gaps and fill them with existing IT capabilities. Internal intuition untested by the market can define planning, and the resources that IT already has — rather than those that customers demand — typically restrict options. In contrast, an outside-in approach requires the company to listen to what the market is asking for and to respond appropriately. Outside-in thinkers start by asking what the customer needs, then build strategies from there. Because customer preferences are moving targets, an outside-in perspective is constantly evolving and seeking new data. In the case of API programs, product managers should find ways to align API user data with business KPIs, which can be essential to organizing stakeholders and achieving buy-in for the program throughout the organization.

Because both consumers and developers will abandon products that do not meet their needs, an outside-in perspective is increasingly non-negotiable. The product owner needs to analyze rapidly-changing market trends, understand the competitive landscape, keep a pulse on customer and stakeholder needs, and facilitate a backlog of changes that can help the company satisfy the market. Essentially, API product owners are the end-user advocate — and that’s for both for developers using the APIs and the people touching the applications powered by those APIs.

None of this means product owners need to be entirely risk averse, however. They should have the freedom to experiment with hypotheses and to make adjustments — but to make experimentation viable over the long run, they also need to have the foresight to kill a project immediately if the early end-user response is poor. If the product owner is not learning and iterating, they probably are not pushing the API program forward.

Calling all product professionals

If an enterprise plans to pursue an API-first mandate, it’s crucial that the API program is a well-funded, autonomous business unit. Without a visionary owner, APIs will not be able to usher in the transformation experienced by companies such as Pitney Bowes. The API-first philosophy requires that APIs are built prior to applications and that the API provide a value proposition of its own — which means that if an enterprise wants to accelerate innovation and take advantage of APIs, its first step should be to hire API product managers.
