Headless e-Commerce is the Next Big Thing in Retail

Headless Ecommerce
In the last couple of years there has been a shift in the way retailers approach ecommerce: where in the past development efforts were prioritized around building a solid foundation for backend transactions and operations now it is clear that companies in this space are focusing on differentiating themselves by creating unique shopping experiences that increase engagement and reduce friction.
But how can development teams spend the necessary time designing and writing code for this kind of interactions while also having to seamlessly maintain ecommerce vital components like online catalogs, shopping carts and checkout payment processes? Enter headless commerce.
Headless commerce (HC) helps companies of all sizes to innovate, develop and launch in less time and using fewer resources by decoupling backend and frontend. Headless solution providers empower online retailers by offering a balance between flexibility and optimization through pre-built api-accessible modules and components that can be easily plugged into their frontend architecture. This translates into rapid development while keeping desired levels of security, compliance, integration and responsiveness.
This composable approach enables dev teams not only to create new features but also connect other ecommerce components with less effort which is critical when responding to business trends. But above all, the main benefit retailers receive from HC, is owning and controlling the frontend for an engaging customer journey as well as quickly launching new experiences.
Google Cloud + commercetools
commercetools, a leader in the headless commerce space, has partnered with Google Cloud to make their cloud-native SaaS platform available in the Google Cloud Marketplace. With a flexible API system (REST API and GraphQL), commercetools’ architecture has been designed to meet the needs of demanding omnichannel ecommerce projects while offering real flexibility to modify or extend its features. It supports a variety of storefront providers like Vue Storefront, offers a large set of integrations and supports microservice-based architectures. All this while providing access to multiple programming languages (PHP, JS, Java) via its SDK tools.
commercetools and Google Cloud provide development teams with all the tools to build high-quality digital commerce systems. Google Cloud’s scalability, AI/ML components, API management capabilities and CI/CD tools are a perfect fit to build frontend shopping experiences that easily integrate with the commercetools stack. Developers can take advantage of this compatibility by:
- Integrating systems with Google’s Retail Search, Recommendations AI and Vision Product Search
- Injecting serverless functions into commercetools using Google Cloud Functions
- Extending and integrating commercetools via Events handled by Pub/Sub
- Managing 3rd party, legacy, microservices and commercetools APIs with Apigee
- Selecting the Google Cloud region commercetools uses for zero latency for custom apps
- Expanding their microservice ecosystem with components like Cloud Storage, Cloud SQL, Firestore and BigQuery
Additionally, commercetools allows ecommerce solutions to tap into the wider Google Ecosystem by providing authoritative data via Merchant Center, advertising via product listing ads and selling via Google Shopping.
Architecture Overview
As mentioned previously, headless commerce is increasingly preferred by retailers who want to own and control the ‘front-end’ for providing and enabling an engaging and differentiated user and shopping experiences.
The approach involves a loosely coupled architecture that separates ‘front end’ from the ‘back end’ of a digital commerce application. The front end is typically built and managed by the retailer. They want to leverage an independent software vendor (ISV) offered, ready-to-use ‘back-end’ commerce building blocks for capabilities, such as product catalog, pricing, promotions, cart, shipping, account and others.

Most retailers want to invest their time and resources in building a front end that requires an agile development model to introduce new and tweaking existing user experiences to acquire and retain customers. A few retailers that do not have an in-house web development team may choose an ISV that offers ready to use front end. The front end is a web app and designed as a progressive web application (PWA) on Google Cloud. The backend is a headless commerce offered by an ISV, such as commercetools. The backend commerce capabilities are built as a set of microservices, exposed as APIs, run cloud-native and implemented as headless. It is commonly referred to as the “MACH” solution. The API-first approach of the architecture allows easily integrating ‘best of breed’ capabilities built internally and/or offered by 3rd party ISVs.
Leveraging Google Cloud Components
The architecture of the front end will be implemented on Google Cloud and will integrate with the ISV’s headless commerce back end that runs natively in Google Cloud.
The front end will be designed using cloud-native services for
- PWA web app development (Google Kubernetes Engine, CI/CD services),
- Google Product Discovery solution that includes Retail Search and Vision API Product Search for serving product search (text and image) and Recommendations AI for serving recommendations.
- Storage (Cloud Storage), Database (Cloud SQL, Cloud Firestore), and edge caching for content delivery (Cloud CDN)
- Networking (Cloud DNS, Global Load Balancing), and
- Security (Cloud Armor for DDoS, API Defense for API protection)
Additionally, API management (Apigee on Google Cloud) can be used to orchestrate interactions of the front end with the APIs of the backend commerce services. The API management’s capability will be used for accessing the services of on-premises systems, such as ERP, order management system (OMS), warehouse management system (WMS) as needed to support the functioning of digital commerce application. Alternatively, depending on the frontend capabilities, developers can use middleware to build custom services and route requests.
What’s next?
A considerable number of retailers have adopted headless commerce and are now focusing on adopting best practices and leveraging the agility that comes with this approach. Just like commercetools offers robust components that meet the retailer’s backend operational needs (Product Catalog, Order Management, Carts, Payments, etc), Google Cloud’s Compute, Networking, Severless and AI/ML services provide the agility and flexibility required by development teams to quickly and easily extend their frontend capabilities.
commercetools and Google Cloud work seamlessly together because they both prioritize ease of integration, scalability, security and iterability while providing ready-to-use building blocks. It also helps that commercetools backend runs on Google Cloud. Once an initial foundation of Google Cloud and commercetools has been established, adding new commerce modules and extending functionally of the current ones becomes a straightforward process that allows to route efforts to innovation initiatives. In the end, the main beneficiaries of this technical synergy are the shoppers that enjoy experiences which increase engagement and minimize friction.
Alternatively, retailers can also save time and resources by relying on frontend integrations. commercetools offers a variety of third-party solutions that can effortlessly be added to a headless commerce architecture. These integrations as well as other important headless commerce extensions will be explored in future blog entries. Centralized Analytics: Apigee and Cloud Run API Management

Most enterprise companies enforce strict requirements for how APIs should be exposed to the public internet that require centralized handling of the authentication credentials, the collection of metrics metrics and other classic API management capabilities. Before the introduction of sidecars in Cloud Run, developers either had to implement these requirements within the service itself or add a full-lifecycle API management platform in front of their service as described in a previous blog post.
In this post we want to demonstrate a new way to fulfill the requirement for API management in Cloud Run. Specifically we want to look at how the recently announced multi-container feature in Cloud Run enables a sidecar pattern that can be used by developers of Cloud Run services to add pre-packaged API management capabilities. This includes self-service developer onboarding in a developer portal, credential validation and quota enforcements. As an additional operational benefit the described solution also adds centralized analytics and metrics for APIs that are exposed via Cloud Run.
Our solution for adding API management capabilities for Cloud Run is provided by the following three components:
- The Cloud Run service that hosts a traditional RESTful web application and is fronted by a vanilla Envoy proxy.
- An Apigee Envoy Adapter aka. Remote service that runs in GKE Autopilot and acts as a policy decision point PDP for Envoy’s external authorization filter and is responsible for accepting or rejecting calls to the Cloud Run service.
- An Apigee API Platform that is used to manage the API lifecycle of the Cloud Run service. Apigee also offers a turn-key developer portal where developers can obtain access credentials to access an API.
The user journey of an incoming request to our new Cloud Run Service with API management looks as follows:
- An API Developer self-registers in the Apigee Developer Portal and obtains access credentials for the API
- They call the Cloud Run endpoint and provide their credential for authentication
- In Cloud Run service the Envoy proxy container intercepts the request and initiates a gRPC call to the Apigee Envoy adapter to authenticate the client.
- The Apigee Envoy adapter verifies the request’s credentials and identifies the corresponding API product as defined in Apigee. The Envoy adapter also verifies the call quota associated with the client and sends the analytics data and access logs back to the control plane.
- If the credentials are valid and the client hasn’t exhausted their call quota the Apigee Envoy adapter forwards the request to its co-located container in the Cloud Run service.

The step by step instructions for how to configure the architecture above can be found in this blog post.
Starting from a pre-existing Apigee installation the Apigee Envoy adapter is used to connect back to the Apigee runtime and control plane for accessing the API product definitions to link the incoming requests to the issued credentials and quotas. The Apigee remote service component can be replicated for high availability and is shared between multiple Cloud Run services that require a gRPC target for the sidecar’s external authorization filter.
The Cloud Run service connects to the Apigee Remote Service via an Envoy proxy that acts as a sidecar to the main application. The configuration for the envoy proxy can either be embedded within a customized Envoy image or mounted via the secret manager integration of cloud run as shown in the diagram above. Externalizing the configuration simplifies the maintenance and upgrade of the sidecar container as it can just pull the latest patch version of Envoy regularly.
The newly added API management capability is transparent for the primary application container within the Cloud Run service and does not require any changes in the application source code. Once the Cloud Run service is re-deployed with the sidecar in place, consuming applications can start to use credentials that they obtained via the Apigee API Management platform or the API developer portal to consume the Cloud Run service. At an operations level the platform operators will start to see requests to the Cloud Run service popping up in Apigee’s analytics dashboards and be able to track consumption and exposure at an API product level.

Telstra Leverages APIs To Accelerate Digital Transformation
Telstra is Australia’s leading telecommunications and technology company, offering a full range of communication services and competing in all telecommunications markets.
In Australia, it provides 17.7 million retail mobile services, 4.9 million retail fixed voice services and 3.6 million retail fixed broadband services.
But owing to legacy infrastructure the company was unable to boost business efficiency and agility. To address these challenges, the company decided to leverage the Apigee platform.
“One of the key challenges that Apigee helped us solve was ensuring greater efficiency. Efficiency in business is absolutely critical. The more efficient you become the quicker you can solve problems and hence lower costs of solving those problems,” says David Freeman, General Manager of API enablement, Telstra.
Freeman also highlights that the Apigee platform has helped Telstra reduce the cycle time of delivery from months to days and sometimes even minutes. It also empowered the organization to efficiently track their developer community as well.
“Apigee was not only able to take systems and services and turn them into APIs but it also provided an analytics capability where we could keep an eye on the developer community, we could see what the developers were doing with APIs. On top of that, it also provided a great way to monetize APIs. This ensures that our developers can quickly and easily consume APIs,” says Freeman.

Le Figaro Uses Google Firebase to Personalize Experiences and Generates 3X Revenue Results

Le Figaro, established in 1826, is France’s oldest and largest daily morning newspaper. The company’s mission is to provide timely, digestible and engaging news to their readers. As one of the first in the industry to offer digital content, Le Figaro engages their subscribers across 11 Android, iOS and web apps that cover news, sports, lifestyle and games. Le Figaro has about 22M monthly active users on their mobile and web apps and 120K paid digital subscribers.
The Challenge
In a saturated news app market, Le Figaro was looking to increase paying customers and to retain existing paid subscribers. To do this, Le Figaro’s development team needed to engage readers with personalized content at the right price point, but how could they pull it off with limited time and resources?
The Solution
Le Figaro used a number of Firebase products to retain existing users and increase paid subscriptions. They sent targeted notifications through Firebase Cloud Messaging reminding customers to follow topics and journalists they found interesting. This helped reduce churn by keeping subscribers engaged in content they valued. They also tested different subscription amounts using Firebase A/B testing, which helped Le Figaro identify the price points that led to the highest number of conversions among both Android and iOS users.
“Using Firebase has completely transformed Le Figaro’s digital business by making it easy to rapidly innovate and personalize content for our readers. With Firebase we have seen continuous increases in retention, downloads and screen time in our apps!”

Le Figaro found their biggest increase in paid subscriptions came from embedding real time interactive infographics into their mobile and web app articles. When a user added information into the infographic, it triggered a Cloud Function that accessed data stored in Cloud Firestore and returned a personalized infographic to the user in real time.
For example, in the article “Are you rich?” readers could input their income into the infographic and compare it against different income groups in Paris instantaneously. The infographics was behind a paywall and users had to subscribe to gain access.
According to Le Figaro, this infographic saw 3X the rate of paid subscription sign-ups compared to their other infographics. The team built this interactive infographic system in 3 days instead of their average time of 2-3 weeks using a traditional backend service. Using Cloud Functions and Cloud Firestore, they estimate they were able to reduce development time by 86%.
